12 Considerations for User Story Spikes --> I periodically do a coaching circle as a service to our agile community. I invite anyone to it and it’s free. Think of it as a Lean Coffee format discussion with folks looking for coaching advice. This question came up the other day:I'd like to hear how your teams handle spikes - do spikes have acceptance criteria - yes/no? Do spikes have story points yes/no?And it generated quite a nice discussion around the idea of spikes. And it made me think about whether I’ve ever written about them before. I was shocked to realize that I really hadn’t done a deep dive into my thoughts on spiking. Well, here goes nothing…Definition – have a definition for your spikes. Be clear about their overall intent. That is, to increase your knowing, details, understanding. It also includes decreasing your risk of simply diving in an being surprised during the sprint. It’s an acknowledgement that – we don’t know enough about this story, so let’s take some time to figure things out.Perhaps use a set of past spikes (reference stories) as a means of determining what are good spike candidates or situations. Where do they come from? I think they come from the Product Owner and Team discussions in Backlog Refinement. They should:Narrow the estimatesIncrease the understanding of the storyIncrease the implementation (design) ideas & approachesMove the team from not knowing to better knowingOpen the door to creativity & innovationIn general, taking stories “off line” to a spike should create smoother and healthier backlog refinement meetings.A Story – I think a spike should basically “look like” any other story you’re working on. It should be:Written in the same formatBe part of your Backlog Refinement activityBe intentionally incompleteHold to the 3 ‘C’s of User StoriesAnd be placed in the Product Backlog for priority-based execution.Estimation – there was quite a lot of debate in our coaching conversation about whether to estimate or not to estimate spikes. I usually recommend estimating them to create the space in the sprint to properly focus on the spike. Point it as you would any other story to create “space” in the sprint and velocity for the work. Nothing’s free. Code, code, code – I love it when a spike produces code. It doesn’t have to be “production quality” code. Simply code that was implemented to increase the team’s knowledge. And this is actual knowledge by doing. Not simply reading or by implication. Decide a story point, brainstorming happens within the scrum team and the team collectively decides a story point.It may happen that the development team gives a story point of 3 to a particular story, because for them it may be 3 lines of code change, but the testing team gives 8 story point because they feel that this code change will affect larger modules so the testing effort would be larger. Whatever story point you are giving, you have to justify it.So in this situation, brainstorming happens and the team collectively agrees to one story point.Whenever you are deciding on a story point, keep the following factors in mind:The dependency of the story with other applications/modules.Skill-set of the resource.The complexity of the story.Historical learning.Acceptance criteria for the user story.If you are not aware of a particular story, don’t size it.Whenever a story is = or > 8 points, it is broken down into 2 or more stories.11) Burn down chartBurn down chart is a graph which shows the estimated v/s actual effort of the scrum tasks.It is a tracking mechanism by which for a particular sprint the day to day tasks are tracked to check whether the stories are progressing towards the completion of the committed story points or not.Example: To understand this, check the figure below:I have assumed:2 weeks Sprint ( 10 days)2 resources working on the sprint.“Story”-> This column shows the user stories taken for the sprint.“Task” -> This column shows the list of the tasks associated with the user story.“Effort” -> This column shows the effort. Now, this measure is the total effort to complete the task. It does not depict the effort put in by any specific individual.“Day 1 – Day 10” -> This column(s) shows the hours which are left to complete the story. Please see that the hours are NOT the hours which are already done BUT the hours which are still left.“Estimated Effort” -> Is the total amount of effort? It should be:Written in the same formatBe part of your Backlog Refinement activityBe intentionally incompleteHold to the 3 ‘C’s of User StoriesAnd be placed in the Product Backlog for priority-based execution.Estimation – there was quite a lot of debate in our coaching conversation about whether to estimate or not to estimate spikes. I usually recommend estimating them to create the space in the sprint to properly focus on the spike. Point it as you would any other story to create “space” in the sprint and velocity for the work. Nothing’s free. Code, code, code – I love it when a spike produces code. It doesn’t have to be “production quality” code. Simply code that was implemented to increase the team’s knowledge. And this is actual knowledge by doing. Not simply reading or by implication. 2025-04-13Decide a story point, brainstorming happens within the scrum team and the team collectively decides a story point.It may happen that the development team gives a story point of 3 to a particular story, because for them it may be 3 lines of code change, but the testing team gives 8 story point because they feel that this code change will affect larger modules so the testing effort would be larger. Whatever story point you are giving, you have to justify it.So in this situation, brainstorming happens and the team collectively agrees to one story point.Whenever you are deciding on a story point, keep the following factors in mind:The dependency of the story with other applications/modules.Skill-set of the resource.The complexity of the story.Historical learning.Acceptance criteria for the user story.If you are not aware of a particular story, don’t size it.Whenever a story is = or > 8 points, it is broken down into 2 or more stories.11) Burn down chartBurn down chart is a graph which shows the estimated v/s actual effort of the scrum tasks.It is a tracking mechanism by which for a particular sprint the day to day tasks are tracked to check whether the stories are progressing towards the completion of the committed story points or not.Example: To understand this, check the figure below:I have assumed:2 weeks Sprint ( 10 days)2 resources working on the sprint.“Story”-> This column shows the user stories taken for the sprint.“Task” -> This column shows the list of the tasks associated with the user story.“Effort” -> This column shows the effort. Now, this measure is the total effort to complete the task. It does not depict the effort put in by any specific individual.“Day 1 – Day 10” -> This column(s) shows the hours which are left to complete the story. Please see that the hours are NOT the hours which are already done BUT the hours which are still left.“Estimated Effort” -> Is the total amount of effort? For the “Start” it is simply the sum of the entire individual task: SUM (C5: C15)The total amount of effort that has to be completed in 1 day is 70 / 10 = 7.
